Transformative role of CHRO

It was an absolute honor to serve as the #keynote speaker during the 8th #CHRO Confex & Awards 2024 – Pune Chapter, held on 4th December 2024 at Novotel Pune Nagar Road, organized by Gain Skills Business Media Pvt Ltd.

I had the privilege of sharing insights on the #transformative role of the #CHRO in today’s dynamic business landscape. As organizations navigate complexities like geopolitical challenges, digital & AI transformation, talent challenges, and evolving employee expectations, the CHRO’s role has expanded from being a custodian of #HR to a #strategic driver of #culture, innovation, and organizational growth.

My heartfelt gratitude to the organizers and the participants for making this event a remarkable experience.

Honestly Speaking with HR Tales

A standout achievement of the year was joining the Sakal Media Group (AP Globale) as the Group Director for People and Culture, a role that offered the freedom to implement innovative ideas and transform HR into a progressive People and Culture department. Empowered by the trust of Chairman Mr. Abhijit Pawar and CEO Mr. Uday Jadhav, I swiftly built a forward-thinking team. Simultaneously, I was appointed as a co-opted member of the esteemed Board of Studies (BoS) for Human Resource Management at Savitribai Phule Pune University (SPPU), an honor that lets me contribute to HR growth in one of India's premier universities. Additionally, Sakal Media Group republished my Marathi and English books, with three more books set for publication, providing an exhilarating platform for my literary pursuits.

Future of life and work

For the last few years we have been discussing the changing world, VUCA and new way of working. There are a lot of research papers, opinions and views expressed by many wise people. I have been watching market and business trends for the last 10 years. While studying, I had predicted a few things in 2014. Changes because of these trends were inevitable, however Covid19 has pushed all to adapt to those changes. Please read different articles and my sessions available on this blog.

And my all predictions are reality today..

  • Accelerated digitalisation in all areas of life;
  • Automation of jobs resulting unemployment but creation of new roles;
  • Flexible working, rise of contract and freelancers;
  • Increased gap: qualification vs employability;
  • Your privacy is at stake, you are tracked every time, you are subject to experimentation;
  • Behaviour skills are the differentiations;
  • False propaganda and narratives created by hypocrites extremists, leftist, fake liberals and secular will impact your life;
  • Explosion of information and news will confuse you and hence you have to learn how to interpret the same;
  • You are used and controlled by algorithms, capitalists, marketing companies, PR agencies, media and politicians;
  • Societies will be fragmented and people will fight with each other;
  • Majority and stable governments will be destabilised. Everything is challenged in this world; The ecosystem will work against each other. This is another business model.
  • Health and wellness is at stake, mental health is the topmost issue today.,

Everything has changed. We are modern and advanced but broken, fragmented, isolated.

Of course there are some positive signs where our millennial and Z generation is becoming more sensible about people, planet & ethical profits and increased participation of women in the workforce and economy.

With these all realities you need to reflect, unlearn and relearn.

In such an uncertain situation you are vulnerable, challenged, subject to all types of attack and hence...

  • Step back and pause,
  • Think for a while,
  • And then Act,
  • Unlearn what you learned,
  • Learn new skills,
  • Recondition your mind cautiously,
  • Don’t fall in a trap of status, shallow world of life, materialistic things, false propaganda etc.
  • Connect and network with people.

Respect diverse views and perspectives,

Be happy with what you have and express gratitude.

What is there in the future?

Staying ahead of the game to be able to stay in it: Top trends to follow.

“The future is already here; it's just unevenly distributed.” ~ William Gibson

I am always saying that Covid19 has just accelerated the transformation in areas like digital transformation, new ways of working and different areas of business. In view of different global, technological, workplace and workforce trends, the total narrative will change. If you want to distinguish between high performing organizations and average organizations following are the focus areas, high performing organizations have. It is just not for their corporate presentations, but they have strategic intent which is very much weaved in their corporate strategy.

I have spoken with different leaders/CHROs during pandemic, participated in different webinars and studied different research done by top consultants like McKinsey, PwC etc. and I have interesting findings. Following are those imperatives & trends if followed, chances of being successful is more.

“People First” Focused Strategy

Speaking about “People First” strategy is very good. Most of the organizations are already speaking about it, but very few organizations are working on this. It is very sad that organizations are laying off employees who are working with them for long. However high performing organizations are now consolidating on talent strategy. They have already incorporated 3P (People, Planet and Profit) elements in the strategy.

People: I have read and listened to a lot of CEOs quoting that people are their asset. The statements of those CEOs like, “We can’t be successful in the society which fails”. Or “Business can't succeed in a failing society” are popular in the media. However, very few organizations have pragmatic policies on this and integrated with their purpose and mission statement. Organizations which have integrated are doing great today. Taking care of people who are working with you and people around you in society is novel thought. It is not just about employees but society at large.

Sustainability & Planet

Sustainability is a long term. It is avoidance of the depletion of natural resources in order to maintain an ecological balance. Lot of organizations are working to reduce their carbon footprint and trying to maintain the ecological balance by manufacturing clean products and focusing on 3R (Reduce, Reuse and Recycle). It is very important to understand which planet we want to transfer to new generations.

Profit with ethical standards

We are grown listening that earning profit is bad. So-called leftist ideology and trade unions associated the business as a bad evil and conditioned the mind of people negatively like capitalism is there to exploit employees and society. But they totally failed to understand that you can’t survive on their principle and hence big communist countries themselves are capitalist mind exploiting the society.

High performing organizations have views that ethical profitability is far more than merely operating within the boundaries of the law. The true test of ethical profitability is whether or not the company is a positive example to its employees, to its customers and even to other companies. Such companies practice the truest form of leadership-by-example.

Digital Transformation to Digital Integration

We have discussed a lot about digital transformation. We all know that Covid19 has accelerated the digital agenda in organizations. High performing organizations are not now speaking about the transformation but digital integration. It is about creating a habit of using and integrating digital platforms in our day to day life. You need to develop people on how to use those, how to present, how to sell and how to collaborate. It is about different behaviours than digital technology itself.

Gen Z Will Take Over, (born between 1997 to 2016)

Organizations always struggle when there is an addition of the next generation in the workforce. Youth born between 1997 to 2000 are ready to join the workforce. We have seen a lot of challenges of generation X while managing the millennial generation. All generations are different and unique. Their style is different, and their ambition is different. Organizations have to work on inclusion and diversity and making the life easy of all generations. It includes training them on managing people, bringing the diverse view in talent management and talent development initiatives. Your talent management process which you used to work 10 years back will not work today. You need an action -based talent management system instead of just mapping the people in the talent grid and then forgetting them. Organizations also have to change their views on the definition of talent.

The Gig Economy is the New Economy

We have seen gig workers in e-commerce, food delivery, travel aggregators like Amazon, Swiggy, Uber, Ola etc. Indian industry has been working with contract labour for the last 2 decades. The gig economy is now prominent in blue collar jobs. After covid19, it will still be popular. However, I am expecting this in white collar jobs also. The Younger generation will be more interested to find the joy and more income from different jobs with different companies with different skills. Free lancers, consultants and retainers will be more. Organizations have to frame policies on how to manage and engage those workforces. There will be social security and information security issues which have to be handled carefully in future.

Innovation in Business Models

Business needs to be more innovative. They need to reinvent themselves and different business models driven by the technology. Companies also have to think about what those new models are. We have some examples improving the business with the help of technology. Disruptive innovations are changing the rule of the game and you really need to think differently if you want to be in this game.

Customer experience is in the focus,

It is not just selling your product or service. It is more about the customer experience. In the market where your product becomes a commodity over a period of time, you don’t have an option to differentiate it with the value and solution selling. Your customers will come back only when they are happy, satisfied and delighted with your services. It is not about the price and product itself but how it is sold, delivered and serviced further without any problems to the customer.

Instant Reviews

Online reviews are a double-edged sword. Small mistakes can cost huge loss in reputation and revenue. We have a lot of examples in recent years. If customers are treated with respect and service well, they will be your brand ambassadors. Company CEOs and celebrity brand ambassadors need to be very cautious on what they communicate, write and speak on social and public forums. Instant reviews about your product and services will decide the future of your business.

Meaningful career and not only jobs

Meaningful career is where you connect with the purpose of the organization and your job. You feel satisfied and happy by doing that in a stress-free, enriched, and ethical way. To do this you understand your interest values and skills. You identify your preferred style and find the community to help you to grow in the organization or outside the organisation. In short, a meaningful career is one where we feel an authentic connection between the work we do and a broader life purpose beyond the self.  Millennials and Z generation is more motivated by the purpose of the organization, career development, empowerment, and openness. They will continue and will be more demanding in this.

Few organizations have already started prioritising talent management agenda. Lot of organizations have to follow it to be competitive in the market.

From skills to Human skills, Innovations in creating those skills.

To do all above we need talent. With the technology changes and new way of working, employees will have to work on human skills instead of just technical and functional skills. With AI, ML, Sensors, IoT, Additive Printing etc people will need skills where they will manage the automation speedily but also people around them.

Organizations will become more flatter; Organizations will move to project/product-based work groups without any formal reporting lines. Employees will have to work in a web and matrix environment where networking and influencing, collaborating on a virtual platform will be crucial. To do this every employee will have to learn fast. Hence if you want to stay in the course develop your people on human skills along with functional skills.

A wise person said that only one thing is constant in this world is change. There are external forces which are forcing us to change. There are some indications we are already getting, and we need to take a clue from that.

Finally, I would like to quote Darwin, (researchers say that Darwin never said it) “It is not the strongest of the species that survives, nor the most intelligent that survives. It is the one that is most adaptable to change.”

Future of Performace Management

My interview published

Future of Performance Management System

What is currently missing in the way overall employee performance is being managed?

Most of the times, the performance management system is just a ritual. This is because the missing part of the system is “purpose”. Manager and Employees have their own perceptions about the performance management system. Their “purpose” is to compensate their employees. Hence higher rating is always perceived for a higher merit increase. It is leader’s job to give the larger purpose to the system..i.e. it is not just for the merit increase but recognizing employee contribution and his development areas to be a better employee in the organization.
On the organizational level, this should be the integrity exercise not just to complete the process and run the yearly exercise.
Second missing point is the “relevance” of such systems to the current business scenario. The PMS system is established and very rarely it is reviewed periodically. Performance is always important, but the actual results are always considered rather than how these results are achieved. I am speaking about behaviors. Do we really consider the right behaviors and values while evaluating employees?
Third missing point is “the way it is conducted and communicated.” Are managers trained properly to give the right feedback? Are they giving the feedback based on the events and circumstances? It should not be an annual ritual. Performance Management System should be one of the milestones in the journey of the employee lifecycle.
Fourth missing point is misinterpreting performance to the potential. The general tendency is to identify the talent based on the performance instead of potential. Hence, I always advise delinking the performance management system. Compensation and identifying the talent based on performance.

Given that a company’s workforce now has a significant proportion of virtual and freelance workers, how should performance management include them?

I will suggest having regular business performance meetings, department performance meetings and then individual feedback sessions for team regularly. Business performance meetings can be monthly and quarterly individual feedback sessions. During such meetings focus should be on actual performance and peer learnings.
During periodical feedback sessions focus can be on “how” part on behaviors and development needs and employee should get the sense that managers are supporting them instead of identifying faults.
Managers need a lot of training on coaching, feedback giving and other aspects of performance management.

What are employees, managers, and decision-makers looking for to make performance management more effective?

I think it is about “expectations management”. Employees and managers including decision makers have their own expectations from each other. If you make these expectations clear, then effectiveness will be there. This can be done with more concrete goals (SMART-objectives), aligning goals to the common purpose of the organization and job purpose; Qualitative feedback about the job; and trying to put the expectations well documented.
Transparency and openness is the key to any effective performance management system.

What are some of the new things being introduced in Performance Management that are working/not working?

It is evolution. There is no rocket science. It should not be the copy paste system. It should be relevant and aligned with your business needs. Some trends are as under:
  • There are companies who are eliminating the bell curve. Still, people are rated but not calibrated in force rating.
  • There are companies who are focusing more on development discussions instead of KRAs and KPIs. KRAs and KPIs are still set up but these are not an integral part of the jobs now.
  • Companies are delinking performance with the potential and running separate talent calibration sessions for identifying the talent, (HiPos, TiPos).
  • Few companies have in fact total stopped the annual appraisals for a merit increase. Compensation is paid based on the matrix which is based on role, comp ratio with a certain percentage of appraisal rating.

If not periodic appraisals, then what & how?

The word” Appraisal” is not relevant today. It is an evaluation of the performance based on “what” (achievement) and “How” (behaviors, values, purpose). With this understanding, it can be any time as an organization deems fit. However, it should be the right time for the feedback.
I always suggest that you can have business performance reviews monthly and half-yearly formal feedback sessions with employees.
Informal feedback sessions and coaching sessions should be regular and this is one of the vital responsibility of people managers.

My key takeaways during the session on “Emerging Business- Enterprise challenges with limited resources”

Written By Sachin Aute.

HR Futures- Pune was organized by The Guild, business media brand, in association with CNBC TV 18 and CNBC Awaaz, on Wednesday, November 8th, 2017 at Novotel Hotel, Pune.

I attended this event to listen the views of esteemed HR professionals and learn something new from speakers. It was also a nice opportunity to network with fellow HR professionals from different industries.

My motivation to write this article is to share my learning to the HR fraternity those who could not attend this event.

This write up is compilation of my learnings from the session HR future….

There were two sessions planned in the first half. This time, I find something practical which can be implemented by all HR professionals in their organization.

I am writing my learnings from the panel session “EMERGING BUSINESSES: ENTERPRISE CHALLENGES WITH LIMITED RESOURCES”.

There were six panelist having 15 to 25 years of rich experience.

Moderator
Vinod Bidwaik, Director-HR/HRBP, DSM India
(Panel session in Progress)
(Seen in the picture are Shweta Chawala, Director Total Rewards, Smith Nephew Healthcare, Meenakshi Kaul, Director HR, People & Culture, Fare portal India, Sanjay Ambhorkar, Vice President - HR & Communication, Chassis Brakes International, Shirish Kulkarni, Director – HR, K S B Pumps, Ravendra Mishra, Head - Human Capital, Garware - Wall Ropes Ltd)

To understand the HR challenges facing emerging businesses, the HR leaders shared their experiences on what they are good at, what are their struggle, where they their focus is.
Some of the focus areas were:

  • Where emerging businesses believe their HR strengths and weakness lie.
  • Where they need to focus to grow profitably.
  • How they can get better at joining up the dots in order to recruit, develop and retain the right people.
  • How they can deliver the basics more effectively.
  • Technology & tools for HR at mid-sized companies.

Vinod Bidwaik stared the discussions as a Moderator. Before starting the session, he asked a question to the audience, “What do you expect from this session????”

The entire hall with 200 – 250 HR professionals was silent for few seconds… Exactly I don't know from where that sound comes, but someone from audience raised his voice and said, “something which can be implemented in the organization”.

Initially we were feeling that we may get only theoretical concepts which may be difficult to implement. I knew few speakers very closely, and was sure that audience will get practical wisdom. Moderator started very positively that for sure audience will be satisfied.

Vinod Bidwaik gave the structure to the session with five dimensions,

  • Direction: What is the purpose of the business and how employees are aligned with the larger purpose of the organization?
  • Culture: What should be the culture and how it should be built?
  • Power: How the power is distributed among different stakeholders and employees.
  • Communication: How the information is cascaded down the level and employees are kept engaged with the organizational goals?
  • Ownership & Accountability: How the ownership and accountability is created among employees?

He mentioned that HR practices can be woven around these five dimensions.

He set the context by explaining the number of startups & emerging businesses and success ration based on the research published. There are successes but there are more failures because lack of vision and poor business model.

Further are lot of HR challenges like attracting and retaining talent; compensation and employees looking for big brand and career development. According to him, if we give the power and freedom to employees, for sure they do takes accountability and works with ownership to sustain and achieve the organizational objectives.

Shweta Chawala spoke about attracting and retaining talent in the industry. She emphasized on following:
  • Building internal capabilities instead of hiring from big brands;
  • Right pay mix: For example, higher variable pay. It is difficult to retain talent in startup industry. Many of the employees are getting offers from competitor companies with higher package with facilities. Speaker advised to keep higher incentives in the initial phase of the business. It helps to increase business as well as retain employees with his own growth.
  • To engage and motivate employees, start recognition schemes in the company

To summarize this, Moderator said in addition to all above, the office/ organizational culture also matters to retain and engage employees.

Other speakers, Meenakshi Kaul & Shirish Kulkarni also highlighted best practices to retain and engage employees:

Employee engagement is nothing but, how do we give experience to employees to feel good and engaged in our organization.

Few practices are:
  • Clear communication by CEO – Top management should communicate company’s vision to all employees to make them aware on business situations & aligning on      common targets.
  • Management should work on improving Manager – Subordinate’s relationship.
  • Reward and recognition - every quarter get nomination for team and individuals for best achievements, and reward them for good work.
  • Work on improving employability of employee.
  • Employee satisfaction/engagement survey – Every organizations conducts an employee satisfaction surveys. Some are doing this as a formality or else we could say as a mandate by top management. However, few organizations are really conducting this understand employees.
According to me, attrition only could be controlled by HR of the company. We should have good relations, understand their concerns & his personal issues too. If we really can understand them and try our best to develop him, I am sure, he would not think of the leaving the organization.

Sanjay Ambhorkar emphasized on culture building and giving the purpose of job. Revendra Misra spoke on leadership development and building the internal talent pool.

At the end moderator said that everybody should do everything in the organization. People should be trained to lead by example and not by the power. He explained the concept of Leading without Title. With this concept not only Mangers/ Leaders but any employee can become a role model in his work.

I feel the biggest challenge is to manage and retain multi-disciplinary and diverse workforce with more effective and efficient HR capabilities.

My takeaways from this session are:

  1. To keep employees engaged, have discussions with them, understand and helps to resolve issues on priority.
  2. Ensure their employability is improved with the growth of the organization.
  3. Your exiting employees should get good treatment as they brand our company outside.
  4. Exit interview is reactive and whereas stay interview is proactive – this is a best tool to keep our employees engaged with us. If you do have discussion with them while in service, employees may share their issues with you regarding career, problems or any cultural issues which could lead him to leave organization. By stay interview, you can resolve such issues and I am sure, if we able to do so, employees will not leave.
  5. Invent your own practices with relevance to organizations requirement - It doesn't mean all above techniques are applicable to all industries. Every organization has different culture inside and we should understand the organization issues, culture, and inter relationship and frame interventions accordingly.
I don't know who had asked the question as “He expect something which can be implemented” from this session. But, I am sure, my simple five key takeaways may help all of us in our organizations.
